Piston Rod Packing Leaks: Causes, Checks and Lasting Fixes

A leaking rod packing wastes gas, raises safety risk and usually points to a problem elsewhere in the machine. What causes it, and how to fix it for good.

Piston Rod Packing Leaks: Causes, Checks and Lasting Fixes

Rod packing seals the gap where the piston rod leaves the cylinder. On a gas compressor it is the main barrier between process gas and the distance piece, and it is one of the most frequently replaced parts on the machine. When packing starts to leak, new rings often buy only a few weeks, because the rings are rarely the root cause.

Signs that packing is leaking

  • Higher flow or pressure on the packing vent line.

  • Higher packing case temperature, or temperature rising faster than usual after start-up.

  • Gas detected at the distance piece or around the crosshead guide.

  • Oil in the distance piece contaminated with process gas or liquids.

Common causes

  • Rod run-out and wear. A rod that is bent, out of line or worn beyond limits cannot be sealed. Run-out often comes from worn rider bands, excessive crosshead clearance or misalignment between cylinder and frame.

  • Rod surface condition. Scoring, pitting or worn coating on the rod destroys new rings quickly.

  • Lubrication. Too little oil to the packing causes wear and heat. On non-lube services the ring material must suit dry running.

  • Cooling. On water-cooled packing cases, blocked or scaled coolant passages let the packing overheat.

  • Dirt and liquids in the gas reaching the packing rings.

  • Assembly. Rings fitted in the wrong order or orientation, wrong end gaps, damaged cup faces, or case studs not tightened evenly.

What to check before replacing rings

  1. Measure piston rod run-out, vertical and horizontal, and compare it with the OEM limits.

  2. Inspect the rod surface along the packing travel for scoring and coating wear.

  3. Check rider band wear and rod drop, since a dropping piston pulls the rod down onto the packing.

  4. Check crosshead clearance and cylinder-to-frame alignment.

  5. Inspect each packing cup face for flatness and damage, and lap or replace cups as needed.

  6. Confirm the lube oil feed to the packing and, where fitted, coolant flow through the case.

Making the repair last

Rebuild the packing with the correct ring set for the gas, pressure and lubrication regime, fitted in the order and orientation shown on the OEM drawing. Tighten the case studs evenly to the specified torque, and run the unit in gradually so the new rings bed in. Record the vent flow and case temperature after start-up as a baseline; it makes the next leak easy to spot early.
